How do I choose an SEO agency for AEO visibility? Pick the partner that can measure citation rate and share of voice across ChatGPT, Perplexity, Gemini, and Google AI Overviews, show dated before/after proof on commercial prompts, and explain retrieval work beyond blogging plus schema. Ignore agencies that only bolt AI buzzwords onto a classic SEO pitch or guarantee citations they cannot control.
Most buyers asking that question already know classic SEO. They can spot a thin audit. They have been burned by link farms. What they struggle with is the new pitch: every firm claims AI Overviews expertise, and most of those claims collapse the moment you ask for dated citation proof. This guide is a commercial investigation checklist - scorecard, comparison table, red flags, and a clear hire-versus-build call - so you can shortlist on evidence.
What follows is the process we would use if we were on your side of the table: seven questions, the answers that should worry you, a scoring sheet, and the contract terms worth arguing about. If you are earlier than this and still deciding whether to hire anyone, read do I need an SEO agency first. If you are unclear what the work involves, what is an SEO agency. Then come back here when you are ready to shortlist partners for which agency is best for AEO reporting.
6. What happens if it is not working?
A good answer includes a specific review point, the leading indicators they expect by then, and what they would change. Better answers include a story about an engagement that went badly and what they did about it.
What should worry you: any suggestion that this does not happen, or an immediate pivot to blaming algorithm updates and client-side delays before either has occurred.
7. What do I own when this ends?
Everything: content, accounts, dashboards, tracked keyword and prompt sets, and any assets created in your name. Ask them to point to the clause. Agencies that have thought about it will find it in seconds.
What should worry you: content licensed rather than assigned, tools registered under the agency's account, or a reporting stack you lose access to on the last day of the contract.
Ask all seven to every finalist and write the answers down verbatim. The comparison across agencies is far more revealing than any individual response, and it stops you from remembering the most charming call as the best one.
How do you check whether an agency can handle AI search?
Ask them to open a dashboard. In 2026 that single request separates agencies doing AI visibility work from agencies who wrote a page about it, and it takes five minutes.
- Open a current client's prompt-level dashboard and filter to one cluster of buyer questions
- Tell me how many prompts that client is tracked on, across which engines, and how often they are sampled
- Show me the same prompt in two engines, and explain why the results differ
- Export one raw prompt and response pair rather than a summary chart
- Name the surfaces you cannot measure reliably, and say why
If the agency cannot show how it measures citation rate and share of voice on a real client, stop the evaluation. Strategy decks without a [measurement stack](/blog/best-aeo-geo-tools) are marketing, not AEO delivery.
Do you need SEO, AEO or GEO?
Most companies need SEO with AEO measurement layered on top. Pure GEO programs make sense for a narrow set of brands whose buyers have already moved most of their research into AI assistants.
The three disciplines compared. They share most of the underlying work, which is why buying them from three vendors is usually a mistake, and why an agency that treats them as unrelated products is worth a second look.
| Discipline | What it optimises for | Primary metric | Who needs it most |
|---|---|---|---|
| SEO | Ranking and clicks in traditional search results | Non-branded organic conversions | Almost everyone; still the largest source of qualified demand |
| AEO | Being cited in direct answers and AI Overviews | Citation rate on a locked prompt set | Considered purchases where buyers ask assistants for shortlists |
| GEO | How your brand is represented inside generated responses | Share of voice and sentiment against named rivals | Categories where AI assistants already shape the shortlist |
The overlap is large: clean structure, resolvable entities, and third-party sources that corroborate your claims serve all three. The difference is measurement and emphasis. If the distinction still feels blurry, SEO vs AEO vs GEO compares them properly, and what is AEO defines the terms.
What are the warning signs?
Five patterns account for most regretted hires. One on its own is a question worth asking. Three together means keep looking.
Warning signs when evaluating an SEO agency, what is usually happening underneath, and how to test it on the call rather than after the contract.
| Warning sign | What it usually means | How to test it |
|---|---|---|
| Guaranteed rankings or citations | Either a misunderstanding of the system or a deliberate oversell | Ask what exactly is guaranteed in the contract, in writing |
| One package for every client | Delivery is templated and your situation will be forced into it | Ask what they would remove from the package for your site |
| No questions about your margins or sales cycle | They are optimising for traffic, not for your revenue | Ask which of your products they would deprioritise, and why |
| Vague link sources | Paid placements on networks that will eventually cost you | Ask for ten live example placements from the last quarter |
| Reporting stops at sessions | Nobody on the account is accountable for outcomes | Ask to see a real monthly report, not a sample template |
The link sourcing question is worth pressing. Authority work is legitimate and necessary, but the difference between earned coverage and a marketplace placement is the difference between an asset and a liability. What good looks like is described in link building services.
How do you score competing proposals?
Set the weights before the proposals arrive, score each agency one to five per criterion, and treat two of the rows as vetoes. Deciding what matters after you have met everyone is how buyers talk themselves into the best presenter.
A scoring sheet that works for most buyers. Multiply each score by the weight and total it. Category evidence and measurement are vetoes: a one or two in either row should remove the agency regardless of the final number.
| Criterion | Weight | What a 5 looks like | What a 2 looks like |
|---|---|---|---|
| Relevant evidence | 30% | Two dated case studies from your model, with baselines and setbacks described | Generic percentages and logos with no context |
| Measurement capability | 25% | Live dashboard covering organic and AI citations, opened on request | A sample PDF report and a promise to build something custom |
| Team and access | 20% | Named specialists with hours committed in writing | Team to be confirmed after signature |
| First 90 days | 15% | Week-by-week plan specific to your site, with dependencies flagged | A generic phased roadmap that could belong to anyone |
| Commercial terms | 10% | Clear scope, fair exit, full asset ownership | Twelve-month lock-in with automatic renewal |
Turning the sheet into a decision
Weighted score = sum of (criterion score x criterion weight) Cost per point = annual retainer / weighted score
Cost per point is a sanity check, not a decision rule. Use it to notice when a cheaper agency scores nearly as well, or when the expensive one is expensive for reasons that never show up in the scoring. If two finalists land within half a point of each other, pick the one whose strategist you would want on a call during a bad quarter.
Check references yourself, and ask each reference one question the agency did not prepare them for: what did they get wrong, and how did they handle it. Every long engagement contains a mistake, and how it was handled tells you what your second year will feel like. Should you hire an agency, a freelancer, or build in-house?
Freelancer for one clear gap, in-house when search is a permanent core channel, agency when several disciplines have to run in parallel. The most reliable setup above roughly $5m in revenue is one internal owner plus an agency.
The delivery models compared on annual cost and what each is genuinely good at. Fully loaded includes salary, tools, benefits and management time.
| Model | Annual cost | Strong at | Weak at |
|---|---|---|---|
| Freelancer | $10,000 - $50,000 | One discipline, low overhead, fast to start | Coverage and anything outside their specialism |
| In-house generalist | $85,000 - $170,000 fully loaded | Context, availability, internal relationships | Depth across four disciplines at once |
| Agency retainer | $30,000 - $180,000 | Parallel workstreams and pattern recognition across clients | Staying deeply engaged with a small account |
| In-house lead plus agency | $120,000 - $250,000 | Accountability inside, specialist capacity outside | Highest cost; needs a capable internal owner |
Enterprise buyers should assume the top row of that table and then add governance costs, because coordinating multiple product teams consumes real hours before any SEO happens. The pricing logic behind those programs is broken down in enterprise SEO pricing and the delivery model in enterprise SEO services.
What contract terms should you push back on?
Four: the lock-in, the renewal, asset ownership, and the definition of scope. Everything else is usually negotiable in your favour if you ask before signing rather than after.
- Twelve-month lock-in with no break clause. Six months with a 30-day exit after that is fair to both sides
- Automatic renewal with a short notice window. Ask for renewal by explicit agreement instead
- Content licensed rather than assigned. You should own every asset outright, including drafts
- Accounts and dashboards created under the agency's name. Insist on your own tenancy from day one
- Undefined scope. If nobody wrote down what is out of scope, every request becomes a change order
None of these are unreasonable asks, and how an agency responds to them is itself a data point. The ones who have been doing this for years already have fair terms and will agree quickly. The ones who resist a 30-day exit after six months are telling you they expect you to want out.
How long should the selection take?
Two weeks, run as a project. Selection processes that drag past a month rarely produce a better decision, they just produce more meetings and a lot of unread PDFs.
- Days 1-3: pull your own baseline - traffic, conversions, known technical issues, and how often you appear in AI answers for ten buyer questions
- Days 4-6: send the same seven questions to five agencies and cut anyone who replies with a capability deck
- Days 7-10: three calls, each including a live dashboard walkthrough
- Days 11-14: score, check references, negotiate terms, sign one
The baseline in the first three days is the step that changes the outcome. Once you know your own problems, you can grade each agency's diagnosis against the truth instead of against how confidently it was delivered. If you would rather have that baseline produced properly before you shortlist anyone, a standalone SEO audit or a short consulting engagement will do it without committing you to a retainer.
What actually predicts whether this works?
Across every engagement we have seen work, the common factor is not agency size, price, or the quality of the pitch. It is whether the agency told the client something they did not want to hear before the contract was signed.
Agencies that disagree with you during the sales process disagree with you later, when it matters and when it is expensive. Agencies that agree with everything to close the deal keep agreeing until month nine, when the report finally admits nothing happened. Pick the one that told you your timeline was optimistic.
